( 01 )The problem
The app was live and users kept coming, but the code was old and nobody wanted to touch it. Every release was a risk. The founders needed it stable quickly, without losing the audience they had already built.
( 02 )What I did
Build
- I audited the app and refactored all of it in one week on a clean architecture, with each feature split into data, domain and UI, and BLoC for state.
- I built background audio with lock screen controls on iOS and Android, using
audio_serviceandjust_audio. - I added deep links on both platforms.
Backend & tooling
- Firebase for analytics, messaging and Crashlytics.
- A release pipeline with a Makefile and separate dev, staging and production builds.
Team
- I coordinated a team of six across backend, design and content, and stayed on call for the critical moments like releases and outages.

- Refactoring a live app with more than 100k users. There was no feature freeze, and we could not afford to lose users along the way.
- Background audio that never cuts out. It had to behave the same on iOS and Android, with lock screen controls and a sleep timer.
- Keeping three teams in step. Content, backend and mobile releases had to land together.

Hatfa passed 100k users in its first year and still gains more than 5,000 new users every month, with a 4.9★ rating. Together with its sister app Kitaba, it once gained 10,000 subscribers in a single week.
